The HVAC Lead Generation Playbook We Used to Triple a Phoenix Contractor's Pipeline
What 90 days of disciplined lead-gen looks like for an HVAC contractor — from a real Phoenix case study with the dashboards attached.
In April 2025 a Phoenix HVAC contractor called Desert Edge HVAC (used with permission) booked 38 service calls from their website. By July they booked 124. This is the actual playbook, in the order we ran it.
Week 1–2: fix the leaks before pouring more water in
Before spending a dollar on ads, we audited where existing leads were dying. Missed-call rate was 31%. Average response time on form fills was 4 hours 12 minutes. We installed call tracking with missed-call text-back and a Slack webhook on every form. Within 14 days, response time dropped to 7 minutes and booked-rate on inbound calls jumped from 41% to 67%.
Week 3–6: build the GBP moat
We rebuilt the Google Business Profile around 'AC repair Phoenix' and 'emergency HVAC near me' — added 47 service photos with EXIF data, posted weekly updates, and turned on automated review requests after every closed ticket. Review velocity went from 2/month to 17/month. By week 6 they were in the local 3-pack for 'AC repair Phoenix' on mobile.
Week 7–10: ship the seasonal landing pages
Phoenix HVAC traffic explodes between May and September. We pre-built five landing pages two weeks before peak: 'AC stopped working in Phoenix heat,' 'emergency AC repair 24/7,' 'AC tune-up before summer,' 'commercial HVAC Phoenix,' 'AC replacement financing.' Each one cross-linked to the others and to the homepage with descriptive anchors. Combined organic traffic on those five pages: 4,200 sessions in 30 days.
Week 11–13: Local Service Ads + remarketing
Only after the organic foundation was set did we turn on Local Service Ads. Starting budget: $1,800/mo. CPL settled at $38 by week 12. We layered Google display remarketing at $400/mo to recapture the 73% of visitors who didn't convert on first touch.
The one tactic that doubled call volume
Adding a sticky mobile 'Call Now' bar with the dynamically-inserted tracking number lifted call volume 104% over the previous month. It's a 200-line code change with one of the highest ROIs we've ever shipped.
The 90-day scoreboard

- GBP profile views: 4,200 → 18,900/mo

Frequently asked questions
How much should an HVAC contractor spend on marketing?
Most healthy HVAC shops spend 6–10% of revenue on marketing. Below 5% you stall. Above 12% usually means you're paying for inefficient channels.
Are Local Service Ads worth it for HVAC?
Yes — but only after your GBP and reviews are strong. LSA cost-per-lead drops 30–50% when your profile has 100+ reviews and a 4.7+ rating.
